Evidence packs: what “good” looks like
A calm, practical approach to building an evidence pack that supports your R&D narrative and methodology, without creating bureaucracy. Think “high-signal artefacts”, not an archive dump.
“Good” evidence isn’t about volume, it’s about being able to demonstrate a clear thread from uncertainty to resolution. The goal is to make your claim understandable and defensible by showing how you approached the technical problem, what you tested, and how you arrived at a solution (or why it didn’t work).
Rule of thumb: If an independent technical reviewer can understand the uncertainty and the iteration path from a small set of artefacts, you’re in a good place.
What an evidence pack is (and isn’t)
An evidence pack is a curated set of materials that supports the story you’re telling in the report and the logic you’re using in your methodology. It’s not a “dump” of Jira tickets, Notion pages, Git commits, or lab notebooks. Those systems are valuable, but the pack should be the distilled subset that demonstrates the key points quickly.
Curated, high-signal proof
A small set of artefacts that show uncertainty, trials/iterations, outcomes, and decision rationale, aligned to each qualifying project.
A full operational archive
The objective isn't quantity, it's relevance. A strong evidence pack is a curated set of contemporaneous artefacts that directly support the project narrative, the decisions taken, and the cost basis.
High-signal artefacts (examples by theme)
The most persuasive evidence tends to be objective: outputs, benchmarks, results, comparisons, and decision logs. Below are examples that work well across different sectors.
Uncertainty & hypothesis
- Problem statement / technical rationale (why existing solutions were insufficient or uncertain).
- Design constraints or success criteria (latency target, throughput, tolerance, yield, sensitivity, etc.).
- Risk register or “unknowns list” that drove experimentation.
Iteration, trials, and learning
- Benchmark results over time (performance charts, test logs, comparative runs).
- Prototype A vs B comparisons (design variants, build notes, failure modes).
- Experiment plans and outputs (lab protocols, run sheets, validation results, calibration notes).
- Decision records (ADRs, engineering change notes, why approach X was rejected).
Outcome & boundary
- Final technical outcomes and what was achieved (or what remained unresolved).
- Where qualifying R&D ended and delivery/rollout began (a short “boundary note” is powerful).
- Post-mortems or failure analysis where a path didn’t work (often very high signal).
What “good” looks like in specific domains
Evidence is strongest when it matches the nature of the work. Here’s what tends to read well, depending on sector.
Benchmarks + decisions + failure modes
Performance profiling, load tests, comparative architectures, ADRs, incident learnings, and measurable outcomes against constraints.
Experimentation with measurable constraints
Attribution model validation, data pipeline integrity tests, identity resolution error rates, and controlled experiments showing why non-obvious technical work was required.
Prototype iterations + test results
Drawings, build notes, test rigs, tolerance stacks, stress/thermal results, design changes and the reasoning behind them.
Protocols + run outputs + validation
ELN extracts, assay optimisation records, QC controls, calibration logs, and validation results that show uncertainty and experimental iteration.
Linking evidence to your methodology
Evidence packs aren’t just about technical credibility, they also support your cost logic. A short methodology note should make it obvious how you moved from qualifying work to resourcing and costs.
Keep it simple: “These roles worked on these qualifying work packages; we used these apportionment assumptions; we excluded these BAU/rollout elements.” Clarity beats complexity.
A good methodology note usually covers
- Cost categories included (and why they relate to qualifying activity).
- Apportionments (how you split mixed roles or shared costs; basis for assumptions).
- Subcontractors / EPWs (who did the work, where it was done, contract basis, restrictions).
- Exclusions (clear boundary between R&D and delivery/rollout/maintenance).
A lightweight monthly cadence (so it’s painless)
If you want this to be genuinely easy, adopt a tiny monthly rhythm: for each live project, drop 1–2 “high signal” artefacts into a folder with a one-line caption. By year-end, you'll have a good starting point without any scramble.
Monthly “evidence drop”
10–15 minutes per project: add one benchmark/test output or decision record + one sentence describing why it matters.
Quarterly scope boundary check
Confirm where R&D ends and rollout begins. Small boundary notes reduce confusion later (and help cost mapping).
